What you actually need to know about AI as a leader
Ask what the whole AI system can do, not just which model it uses.

Start with the idea
Ask what the whole AI system can do, not just which model it uses.
Include sources, tools, reviewers and action permissions in the system picture. A new action changes consequences even if the model is unchanged. Ask for evidence of that new behavior.
System boundary: The components, data paths and actions included in the system you are evaluating.

A made-up teaching example
NORTHSTAR summarizes five notices using read-only tools and publication review. Adding automatic sending creates new permission and recovery questions. The old summary tests do not cover sending.
Ask yourself
Does keeping the same model keep the same risk?
Show the explanation
No. The surrounding tools and allowed actions matter. Test the changed scope and name its decision owner.
Start with these checks
- Distinguish model scores from system reliability.
- Make review and rejection concrete.
- Keep action permissions explicit.
Use the different practice case below and check every requirement in its full instructions.

Describe a capability as a system. Build a judgment you can explain and a result another reader can inspect.
Prerequisites: know the difference between generated text and source evidence. For configuration vocabulary, use the AI workflow reference. This is public self-study, not official government training, accreditation, a clearance or a professional credential.
Observable outcomes: Describe model, product, harness and compute separately; map data destinations and accountable decisions and design a reviewer-detection test.
Part 1 Describe a capability as a system
A model produces outputs from its inputs. A chat product adds interface, account policy and services. A harness adds context, retrieval, tools, retries and permission boundaries. Compute supplies memory and execution resources. Ask about all four. Frontier describes capability relative to current models, not a hosting location; an API may be hosted or local.
A polished demonstration establishes what happened under selected conditions. Operational evidence must cover representative users, source quality, unsupported answers, latency, accessibility, outages and human verification. Model or system cards supply intended-use and limitation evidence; no universal card layout or benchmark proves mission suitability. The right configuration can change without a new model name if retrieval, tool permissions or product settings change.
Assign responsibility for data permission, engineering tests, mission acceptance, security risk and operational recovery. A committee can advise, but each decision needs a legitimate owner. Human review needs time, source access, competence and a way to reject the output.
Part 2 Synthetic worked example
Fictional NORTHSTAR demo summarizes five public notices perfectly. It uses hosted model M, internal retrieval, a read-only harness and human publication review. Expanding it to send notices changes action permissions and consequence even if M stays unchanged. The leader asks for new tests, authority and rollback before expansion.
Guided practice: write the tempting conclusion first, then underline the fact that does not support it. Rewrite the conclusion with that limitation visible. Identify one additional observation that would change the decision.
Next step: carry your artifact into vendor evaluation in lesson 02; retain assumptions and unanswered questions.
